We dug into it together. His site was ranking on page one for his target keyword. But when I typed that same keyword into ChatGPT, into Perplexity, into the Google AI Overview box at the top of the results page, he was nowhere. Not even close.
His SEO was working. His visibility was broken. Those are two different things now, and most business owners do not know it yet.
Search did not just get faster. It changed shape. The question is not only “can Google find you” anymore. It is “Does the AI trust you enough to mention you?”
This matters because the numbers have shifted fast. Studies tracking AI Overview appearances show they now cover a significant portion of commercial searches. Perplexity crossed 15 million daily queries. ChatGPT has over 100 million weekly active users asking it where to go, who to hire, and what to buy. If your business is not in those answers, a growing slice of your potential clients never sees you, and they do not even know they missed you.
Why These Platforms Pick Different Sources
Most people assume AI search works like a smarter version of Google. You rank well on Google, you show up on AI. That assumption is wrong, and it is costing businesses real money.
Each platform has a different architecture, a different data source, and a different logic for deciding who to cite. Here is what actually drives each one:
When ChatGPT searches the web, it pulls from Bing’s index, not Google’s. A business that ranks well on Google but has ignored Bing indexing is essentially invisible to ChatGPT’s live search. It also heavily weights sites that appear across multiple trusted directories and have consistent business information across the web.
Perplexity surfaces pages that are structured as direct answers to specific questions. It rewards content with clear headers, short declarative paragraphs, and FAQ-style organization. A site built for long-form SEO storytelling will lose to a site built to answer questions cleanly and quickly.
Google’s AI uses its own index but runs a separate evaluation layer focused on Experience, Expertise, Authoritativeness, and Trust. Schema markup, author credibility, consistent entity signals, and structured content all feed this layer. Technical SEO alone is not enough Google wants to know who you are, not just what you say.
Models like Claude draw from training data that includes forums, Reddit threads, review platforms, and community discussions. A business mentioned positively in real conversations across the web, not just its own pages, has a structural advantage. Manufactured authority does not work here. Actual reputation does.
The practical result is that a business optimizing only for Google’s classic ranking algorithm might be invisible on three out of four of these platforms simultaneously. And the businesses that show up across all of them are not doing four separate things. They are building one system that satisfies all four logics at once.
The Gap Most Businesses Do Not See
The information above is not secret. SEO professionals have been writing about AI search since 2023. So why are most businesses still missing it?
Because knowing what needs to happen and having the infrastructure to make it happen are completely different problems.
A business owner reads that they need “consistent entity signals across the web.” Fine. But what does that mean for their specific business, their specific market, and their current site structure? How long does it take to build? What breaks if you do it wrong? Who is responsible for maintaining it?
The information is available. The execution is the bottleneck. It always has been.
Twenty years of doing this work have taught me one thing above everything else: the gap between businesses that grow and businesses that stagnate is rarely a knowledge gap. It is a gap in consistent, correct execution over time.
A 10-Minute Diagnostic
Before spending anything, do this yourself. It takes ten minutes and it will tell you exactly where you stand right now.
Check your AI visibility in 10 minutes
Most businesses that do this exercise find at least two or three serious gaps within the first five minutes. That is not a criticism it is just where the industry is right now. The awareness has not caught up to the reality.
What We Built and What It Proved
We own and operate Greek Radio FL, a digital media platform serving the Greek diaspora across the United States. We used it as a live test for everything we now build for clients.

We started with zero traffic, zero backlinks, and zero brand recognition in a space dominated by legacy Greek-American radio stations operating since the early 1990s. The same system we used to build that visibility is what we build for client businesses today.
The point of sharing this is not to impress you. It is to show that the approach is proven, not theoretical. We did not read about how AI search works and pass that information along. We tested it on something we own, measured the results, and then built a repeatable system from what actually worked.
Why the Window Is Narrowing
Right now, most of your competitors have not done the diagnostic above. They are still optimizing for 2022-era SEO keyword density, backlink counts, page speed scores. These things still matter, but they are no longer sufficient on their own.
The businesses that build AI visibility infrastructure in the next 12 to 18 months will be extraordinarily difficult to displace. This is how search authority has always worked: the early movers build a compounding advantage, and catching up later costs three times as much effort for half the result.
We have seen this exact pattern before. With mobile optimization in 2013. With local SEO in 2016. With Google’s E-A-T update in 2018. Every time, the businesses that acted early locked in positions that held for years. The ones that waited paid to catch up.
AI search is not a future trend. It is the current reality for a growing percentage of the searches that result in clients calling, booking, and buying.
This article explains what is happening and why it matters. It does not explain how to build the system because that depends entirely on your business, your market, your current infrastructure, and where your specific gaps are. A law firm in Tampa needs a different approach than a restaurant group in Miami or a contractor in West Palm Beach.
If the diagnostic above showed you gaps, and you want to understand what closing them would actually look like for your business specifically, that is what the strategy call is for. Thirty minutes. No pitch. We look at where you are and tell you honestly what we see.
